So, we will say this: As in most things, there are good consultants and there are bad. The good ones will devote their time and resources to improve the way the university works, and will come with solid endorsements from previous clients. They will have studied other institutes of similar size or characteristics to determine best-practice approaches to a challenge. And they will listen, with the understanding that the people who make up a university community often have a good idea of what's best for the school; they just don't always know how to make it happen. The bad ones ... well, the less said, the better. How can you find the right consultant for your institution? The IHEs that follow used varying means, but were determined to find the best firms for the job. Their persistence and well-plotted approaches to finding the most appropriate help made all the difference to their outcomes. Beyond Beakers and Microchips: CALIFORNIA INSTITUTE OF TECHNOLOGY California Institute of Technology, at Pasadena, Calif.; originally for men, became coeducational in 1970; founded 1891 as Throop Polytechnic Institute; called Throop College of Technology, 1913–20. Consultant: Kathy Dailey (kadailey@pacbell.net) Goal: Capital campaign launch In February 2002, eight months before the launch of a $1.4 billion, five-year capital campaign, the California Institute of Technology's VP of Development left his position. Administrators knew it would be impossible for the in-house staff to accomplish the two projects that were critical to the campaign's overall success: producing a campaign video, and coordinating the campaign kickoff event in October, in Pasadena. They quickly sought expert help. O'Rourke suggested that Dailey interview with Caltech's top administrators; he knew they could use her expertise to help formulate the creative concept for both the campaign event and the corresponding video. Interestingly (and contrary to popular advice), Dailey's lack of previous experience with higher ed clients wasn't even a factor in the administration's hiring decision. They reviewed Dailey's bio and client list and contacted previous clients. They also reviewed samples of her video work--in particular, an award-winning campaign she had produced for KTVU-TV in San Francisco San Francisco (săn frănsĭs`kō), city (1990 pop. 723,959), coextensive with San Francisco co., W Calif., on the tip of a peninsula between the Pacific Ocean and San Francisco Bay, which are connected by the strait known as the Golden . Administrators also considered the breadth of her contacts with video companies and caterers who could create the elements of the kickoff event. "I always spend as much time as possible getting to know the people and the organization I'm working with before I present any ideas on how to brand them," Dailey says. Her work with Caltech was no different. She began by reading everything she could about the university and its strengths--one of which was centered on an academic treasure trove TREASURE TROVE. "I was sensitive to the fact that as an outsider, people would be concerned that I might not understand their vision of the university," Dailey explains. "Although many universities possess a similar curriculum and facilities, it was the quality of the faculty, staff, and students that made Caltech exceptional," she says. In addition to highlighting the brain trust behind Caltech, Dailey would put a "face" on people all across the campus. Administrators went for the concept because they were all too aware that the school is often perceived as a beakers-and-microchips ivory tower ivory tower n. A place or attitude of retreat, especially preoccupation with lofty, remote, or intellectual considerations rather than practical everyday life. . The video. Noted photographer/videographer Norman Seeff (who published Sessions!, a well-received collection of photographic celebrity studies) was chosen to interview faculty, administrators, students, board members, and alumni, and get them to share on film personal thoughts about their lives and their love of science. No scripts were used, to ensure the interviewees would give spontaneous, heartfelt accounts of what drew them to Caltech. Seeff used a three-camera technique for the interviews, to increase the sense of intimacy for viewers, and to roll the video in a three-screen, simultaneous viewing format. The video's audience (prospective and current donors, faculty, alumni, and media) was not to be solicited during viewing. "We didn't want to ask for money for anything specific, in the video," O'Rourke points out. "We wanted to say to the viewer, 'Caltech is a special place, and here's why it is so special.'" The 17-minute production, entitled Infinite Possibilities, debuted on three large movie screens at the campaign kickoff in Pasadena last October, which was attended by 500. Another event was held in San Francisco in March, and will be duplicated in New York New York, state, United States New York, Middle Atlantic state of the United States. It is bordered by Vermont, Massachusetts, Connecticut, and the Atlantic Ocean (E), New Jersey and Pennsylvania (S), Lakes Erie and Ontario and the Canadian province of in the fall. The event. To create a physical environment for the kickoff exploring the wonders of science and technology, Dailey hired L.A.-based Randy Fuhrman's Creative Concept (www.creativeconceptusa.com), a full-service event planning Event planning is the process of planning a festival, ceremony, competition, party, or convention. As prospective donors entered the reception prior to viewing the video, they were invited to mingle in a "water world" environment. The cocktail bars featured bubble sculptures, and the Caltech logo was projected on two 10-foot-tall water walls. Everything about the kickoff event was designed to embody the spirit of Caltech and the joy of discovery. Case book. But the powerful branding of Caltech didn't end there. Photographs taken during the interviews for the video process were also used in the school's case book, which introduces potential donors to the campaign. The case book was written by Caltech's PR staff and designed by an outside graphics designer. "The video became a sister piece to the campaign case book, which tells donors why we need money," explains O'Rourke. "I've been in this business 40 years, and it is rare for the video and the case book to become partners." Results Did Dailey achieved the goals set out for her? One attendee remarked she was so moved by the video, she wished the school had placed envelopes on the tables; she would have written a check on the spot. While the video production cost roughly a half-million dollars, everyone involved in the project applauds the wisdom of the investment. Because Dailey had Seeff shoot over 150 hours of footage for the campaign video, the school can repurpose To change the media format; for example, to go from print to online. the footage for other projects. Dailey has already been asked to oversee two new projects: an update of Caltech's visitor/student recruitment video, and the creation of a faculty recruitment video. Who Got the Nod "I've had some experience with enrollment turnarounds and strategic planning Strategic planning is an organization's process of defining its strategy, or direction, and making decisions on allocating its resources to pursue this strategy, including its capital and people. in the past," says Edmundson. "And I knew that it always takes longer without a consultant's help, because you have to go out and gather all the best-practice information that a consultant would bring with him." The school wasn't interested in reinventing the wheel Reinventing the wheel is a phrase that means a generally accepted technique or solution is ignored in favor of a locally invented solution. To "reinvent the wheel" is to duplicate a basic method that has long since been accepted and even taken for granted. but wanted to move quickly to bring about change. Yet, Edmundson also knew that changing old ways was a delicate situation. Here, too, a consultant's input would be valuable. "The consultant brings another level of informed judgment. It was an opportunity for the Leadership of our college to have a partner; to have a sounding board for ideas." Edmundson wanted consultants who could address the specific goals of enrollment turnaround and strategic planning. After conferring with the Council of Independent Colleges, as well as colleagues at other schools, she chose Noel-Levitz--a specialist in enrollment and recruitment management, and retention matters. "He brought a clear message to the Board of Trustees and the administration about what we were up against," Edmundson says. With that information, Brownlee helped the school formulate a clear mission statement for the school. "It's easier to market your college when you have a clear sense of who you are," Edmundson says. The committee chose defining words that would drive everything the school did: "Liberal arts," "education of women," "rigorous study," "environmental sustainability," and "global education." "We asked everyone--administration, faculty, students, and alumnae--to think about those things as they did their work. That allowed us to sharpen our marketing approach on the recruitment side," Edmundson says. "Focusing in that way also helped us determine how we needed to reshape our curriculum, and what we needed to do to build Wilson's image nationally." The mission statement gave high visibility to the school's values, including the Wilson Honor Principle (www.wilson.edu/ president/honor principle.htm), a statement by which all members of the Wilson community must live. "It has been in the fabric of Wilson for decades, and we've been very proud of it, but we realized we hadn't done a good job letting people outside the institution know about it," Edmundson says. Promoting the honor principle turned out to be "a wonderful draw," she says. "Young people like to be held to a high standard of behavior, and it's attractive to many people to [enter] a community like this." Enrollment. Noel-Levitz began reaffirming some decisions the dean of Enrollment had already made, such as setting up a cross-college committee that drew from all constituencies to focus on recruitment, retention, and financial aid. "They strengthened that group's work by showing us how to spin off task forces to engage people at a deeper level," says Edmundson. The result was a greater understanding that everyone in the institution played a role in recruitment and retention efforts, not just the admissions staff. Building on Wilson's newly redefined identity, Noel-Levitz then evaluated each function of the recruitment process--including telemarketing telemarketing, the practice of selling goods or services to customers by means of the telephone or of surveying consumer preferences in telephone conversations. , promotional materials, admissions literature, the Web site, campus visits, and open houses--and suggested improvements that would better emphasize that identity. Next, they began intensive professional development work with the school's young admissions staff, teaching them how to be more effective at their jobs by spreading the Wilson message. "Our applications have increased by 32 percent over 2002 enrollments, and we have twice as many deposits as we had a year ago," Edmundson says. Edmundson was surprised at how ready the institution was to take these steps, and how well the various constituencies pulled together--once they had good information about why they should change. "That's the important way consultants help," she says. "When a consultant has worked with 60 colleges and tells you what works and why, you listen. These are intelligent people who want the best for the college." Building Connections: UNIVERSITY OF SCRANTON The University of Scranton is a private, co-educational Jesuit university, located in Scranton, Pennsylvania, in the northeast region of the state. The school was founded in 1888 by Most Rev. William O'Hara, the first Bishop of Scranton, as St. Thomas College. Consultant: Sasaki Associates Sasaki Associates is an architecture, landscape architecture, and urban planning firm founded in 1953 by Hideo Sasaki (1919-2000). Sasaki was educated at the University of California, Berkeley, the University of Illinois, and Harvard University. (www.sasaki.com) Goal: Facilities master plan/ greater community ties Throughout the 1980s and 1990s, the University of Scranton (PA) followed an aggressive building and acquisition plan that was guided by a "zone" model: the concentration of like activities in like areas. Consequently, housing, academics, administration, and recreation each had its own area. In 1998, the school wanted to develop a facilities master plan--a road map to help shape a 20-year vision for the development of the school's 58-acre campus. "We are close to downtown, so we asked ourselves how we should be interacting with the city," says Gerald Zaboski, director of Public Relations public relations, activities and policies used to create public interest in a person, idea, product, institution, or business establishment. By its nature, public relations is devoted to serving particular interests by presenting them to the public in the most . "We wanted to evaluate what we had been doing, and look to the future to see how we could better fit into the city so critical to us." Who Got the Nod Administrators knew the project was more complicated than they could have managed on their own. But, most importantly Adv. 1. most importantly - above and beyond all other consideration; "above all, you must be independent" above all, most especially , they were interested in getting a different perspective on the development of their campus. So Scranton's search for a consultant began with the issuing of an RFP (Request For Proposal) A document that invites a vendor to submit a bid for hardware, software and/or services. It may provide a general or very detailed specification of the system. 1. (business) RFP - Request for Proposal. 2. (request for proposal), and soon narrowed to four candidates. Sasaki Associates of Watertown, MA, was chosen. Course of Action Sasaki's consultants looked at Scranton's facilities data and conducted a comprehensive space analysis. The consultants compared that data with other urban campuses similar to U Scranton, and developed concept alternatives for administrators to review. They determined that the zone model of planning had prevented Scranton from two important things--having greater interaction with the downtown, and bringing a balance to campus Life during the evening hours. Sasaki consultants pointed out that housing was too far from the city center to encourage students to visit downtown, which would help support local business and enhance the university's relationship with the community. Furthermore, with Scranton's housing concentrated in one area of the campus, evening activity waned in other campus areas. District model. Sasaki recommended that the university adopt a new "district" model to create a better balance between academic and residential facilities, and reinvigorate re·in·vig·o·rate tr.v. re·in·vig·o·rat·ed, re·in·vig·o·rat·ing, re·in·vig·o·rates To give new life or energy to. re the surrounding residential and commercial districts. In addition, this would allow the campus to match two important elements of the city: It would concentrate the university's development almost entirely within the institutional zone established by the city's zoning plan, and would develop housing nearer to the downtown--an approach very much in sync with the City of Scranton's own master plan. In the district plan, instead of setting buildings back and on an angle, which was common for the university, new buildings would be constructed to the edges of blocks and open to center greens that would provide space for recreation and reflection. Since buildings would be edging the blocks, they would be scaled down in height to make it easier for the campus to "bleed" into the neighborhood and to prevent the formation of a walled campus actually separated from the city. The district model, explained the consultants, ultimately discourages spreading campus development into the surrounding neighborhood, a real plus for an urban campus. Says Zaboski, "The beauty of the [new] plan is that by pulling things into these districts, consolidating property, building to the edge of blocks and putting greens in the middle, our acquisition needs aren't as big as we thought. As an urban campus, it was refreshing to find out we can do what we wanted to do in this space. We thought we needed to acquire more." Results Among the earliest projects to benefit from the new master plan was Brennan Hall, the new 71,000-square-foot, five-story home of the Kania School of Management. Following Sasaki's advice, the building was constructed closer to the edge of the sidewalk than originally intended, and an adjacent building was demolished to create a central green. In addition, the school erected the Mulberry mulberry, common name for the Moraceae, a family of deciduous or evergreen trees and shrubs, often climbing, mostly of pantropical distribution, and characterized by milky sap. University President Joseph McShane met with Local business leaders to introduce them to the plan, and Zaboski appeared on local television to share the plan with the community. "Facilities acquisition and development can appear mysterious, and that can frustrate people," Zaboski says.
